When you validate a product concept, you're answering one question: does this idea make sense to the people it's for?

Not "will they love it?" Not "will it work technically?" Not "can we build it?" Those are different questions for different stages.

A concept test puts your idea in front of real people as early as possible, in whatever form it currently exists: a written description, a set of screens, a landing page, a rough prototype. The artifact doesn't matter as much as the audience: people who have the problem you're solving, approached fresh, without any of the context you've accumulated building this.

What you learn is whether your framing of the problem matches how users actually experience it, whether your proposed solution makes intuitive sense, and what questions users have that your concept doesn't answer. All of that is worth knowing before you've committed months of development.

When to validate your concept

Concept validation happens before significant build investment. The right moment is when you have a clear enough idea to describe it, but before you've committed to a specific technical implementation.

Step 2: Write your concept test guide

For a concept test, your discussion guide typically covers:

Context (5 minutes): Understand the participant's current experience with the problem space before showing them anything. "Tell me about how you currently [relevant activity]." You want their unprimed perspective on the problem before your concept potentially shapes it.

Concept exposure (5-10 minutes): Show the concept. Ask for initial reactions. "Before I explain anything, what are your first thoughts?" Let them ask questions. Note what's confusing.

Step 3: Recruit five to eight participants

For concept validation, five to eight participants who match your target user profile is sufficient to identify the major gaps in your concept's clarity and appeal.

Step 5: Analyze and act

After sessions, look for patterns across participants:

The concept lands: Most participants understand what it does and connect it to a real problem they have. Proceed to building.

The concept partially lands: Some participants get it, others don't. The confusion points to either a positioning problem (how you're framing it) or a product problem (the concept doesn't fit the mental model). Refine and retest.

  • Leading questions. Asking "would you use a tool that helps you [outcome]?" almost always returns "yes." That's a sales pitch, not research. Ask what they currently do and let them tell you whether your concept fits.
  • Demoing instead of testing. It's tempting to walk participants through every feature you've imagined. Concept testing works in the opposite direction: show as little as possible, then ask what they expected. The gap between expectation and reality is the data.
  • Recruiting too broadly. If your concept is for finance teams at mid-market SaaS companies, testing it with a generalist PM at a 20-person agency tells you nothing. Tighten the screener until it hurts.
  • Mistaking enthusiasm for demand. People can be excited about a concept and still not pay for it, switch tools for it, or change behavior for it. Always ask what they'd give up to get it.
